Models for hard calls

Divers plan on the boat, not at the reef — because underwater, air is limited and mistakes compound. Hard calls work the same way: figure out what’s true, decide how to spend what’s scarce, anticipate how things will move, and expect the way back to look different from the way in.

Below: ten mental models in four phases. Each one is interactive — turn the dials and watch the idea respond. I return to them when the terrain starts to differ from the map.

The physics

Depth does not negotiate with hope. First-principles thinking strips best practice and analogy until only what must be true remains — then rebuilds the plan on that. Same as reading the tables before you kit up.

Bayesian objectivity

The console

Attention is what you put on the console. Every reading should move belief — by the right amount — without flipping the plan on one glance. Objectivity is not empty priors; it is updating in public, on the gauges that matter.

Inversion

The pre-dive

Before you enter, design the end of the dive you refuse. Equipment, separation, current, gas — name the failures, remove their conditions. Inversion is not fear. It is the cheapest insurance on a flattering plan. Presence, not heroics.

Most of the living reef is not evenly spread. Neither is attention.

Power law

The rich zone

A handful of sites, channels, customers, creatives hold most of the life. The ocean is not a plain; neither is a market. Steepen the skew and watch mass pile into the top of the rank. Strategy is choosing which zones deserve gas — and which to stop watering.

Gas · time · depth

You cannot have all three without a price. Deeper costs gas and bottom time; more time costs the profile. On the frontier, every gain is paid in another axis. “Both, fully” is not on the tables.

Incentives

What the computer pays

Divers watch what the computer rewards — NDL, depth alarms, the bright number. Teams do the same with dashboards. Misaligned pay pulls attention into the wrong valley while the real objective goes unvisited. Change the scoreboard and the route redraws. Attention is the first currency the pull spends.

The profile is one system. Throughput is set by the limiting factor — often air, often attention.

Systems dynamics

The profile

Descent, bottom, ascent, stops — each phase feeds the next with delay. Over-correct on the computer and the profile oscillates. When a team looks irrational, look for the loop. Then keep asking and then what? The first effect is what everyone prices; the rest is where outcomes live.

Bottlenecks

The air

The dive moves at the speed of its limiting factor. Upstream fitness and downstream ambition do not matter if the tank sets the clock — or if the real bottleneck is a mind, a meeting, a single approval. Optimizing a non-constraint is motion without progress. Find the air. Protect it. Adapt the rest.

Liminality

The thermocline

A band where the water’s character changes — neither the warm shallows nor the cold blue fully apply. Careers, brands, and markets pass through it. Most divers kick harder. The ones who can hold position long enough redraw the plan — then return to the physics with new first principles.

Surface interval

Every dive that maps new ground lengthens the coastline of the unknown. That is not failure; it is the method at work. Problems yield to physics, gauges, and pre-dive honesty. Surface. Log. Protect the interval. Then return to Clarify with better priors — an open log, not a closed atlas.

Surface

The plan is provisional by design — the console insists on it. Use it as a cycle, not a checklist: clarify → allocate → anticipate → orient → surface → clarify again. Same as the dive log and the shelf: return, don’t collect.
